How to improve inventory accuracy in a warehouse

More orders should not mean more time looking for stock, checking shelves or stopping to sort out exceptions. But when a picker asks, “Is this item actually here?”, the warehouse is already feeling the cost of inaccurate inventory.

The best way to improve inventory accuracy is to record each time stock moves: when it arrives, goes onto a shelf, moves to a pick face, is picked and is packed. If one of those steps happens outside your system, your stock records will eventually stop matching what is in the warehouse.

For most eCommerce retailers, the issue is lots of small gaps: a carton moved to make room, a short delivery not recorded, or a fast-selling item taken from bulk storage without updating the pick location. Those gaps add up to slower fulfilment, oversells and extra work.

What is inventory accuracy in a warehouse?

Inventory accuracy means your system says the same thing as your shelves: the right quantity, the right location and whether stock is available to fulfil an order.

It is not just a total SKU count. You can have 20 units somewhere in the warehouse and still have a problem if the picker cannot find them in the recorded location.

Accurate inventory helps you show customers what is available, help pickers find stock and spend less time correcting mistakes.

What causes inventory inaccuracies in a warehouse?

Inventory inaccuracies usually start when the stock move and system update become separate jobs. Check these five places first.

1. Receiving: was the delivery checked and recorded?

The problem can begin before stock reaches a shelf. A delivery may be marked as complete even though it is short, damaged or still sitting in a receiving area. Later, the system says the stock is available, but the warehouse team cannot pick it.

Ask these questions:

  • Can the team see whether stock is still inbound, being checked, ready for putaway or available to sell?
  • Does receiving capture the item and quantity when the stock arrives?
  • Can someone record a short delivery, damaged unit or unexpected item without using a spreadsheet or leaving a note for later?

2. Putaway: does every item have a clear home?

Stock is not much use to a picker until it has a reliable location.

If people put stock “somewhere sensible” when they are busy, the process depends on memory. Clear zones, aisles, shelves and bins give everyone the same language. Scanning during putaway updates the shelf and the system together.

3. Stock moves and replenishment: can stock move without being recorded?

Some stock discrepancies happen after receiving. A carton gets moved out of the way. A team member tops up a pick face from bulk storage. The stock may still be in the building, but it is no longer where the system says it is.

This is why a warehouse can look well stocked while a picker is staring at an empty bin. Treat replenishment as a proper step with a clear source and destination.

4. Picking and packing: are errors caught before dispatch?

Picking and packing do not create every stock error, but they are often where an earlier problem becomes obvious. A picker finds an empty bin. A similar-looking item is picked instead. A packer notices the wrong quantity once the label is ready.

If the issue begins before the picker reaches the shelf, extra packing checks will not fix the cause. You need to track the full journey of stock.

5. Stocktakes and exceptions: are you fixing the number or the reason?

Cycle counts and stocktakes help you find differences early. But they are a check, not a cure.

When a picker finds missing, damaged or incorrect stock, find the last point where it was handled. Fix that repeat problem, not simply the stock number.

How can you improve inventory accuracy?

Start with one recent discrepancy. At each step, ask: did the stock move and record update happen together?

Use this checklist with your team:

  • Do we know whether stock is inbound, available, allocated, damaged or returned?

  • Can a new team member find an item without relying on someone else's memory?

  • Is each receiving, putaway, stock move, replenishment, pick and pack step recorded as it happens?

  • Can we see stock by location, not only by total SKU quantity?

  • Do pick locations get replenished before allocated orders are held up?

  • Can we see who moved stock and when?

  • Does an exception get recorded and investigated, rather than just worked around?

  • Can a packed order move into shipping without someone entering the same information again?

If you answered “no” to one or two questions, start there. If several answers are “no”, the warehouse needs a clearer way to manage stock movement.

When do you need a WMS for inventory accuracy?

A simple operation may only need a stronger picking and packing process.

A WMS becomes useful when receiving, locations, stock movements, replenishment and shipping need to work together.

Use stock status to stop the wrong stock becoming available

One of the most useful changes is separating stock that has arrived from stock that is ready to sell. In WMS, your team can work with stock that is incoming, available or allocated, rather than treating every unit in the building as pickable.

For example, a supplier delivery may arrive with 200 units, but 15 need checking because the cartons are damaged. Those units can stay in a staging or Quality Control location while the rest is received and put away. The picker sees stock they can actually use, rather than stock that is technically on site but not ready for an order.

The same thinking matters for returns. A jacket that comes back from a customer is not automatically sellable. It can go to a Returns or Quarantine location first, then move back to a pick face only after inspection. That keeps a damaged or incomplete item out of the normal fulfilment flow.

Use movement history to find the cause of a discrepancy

When stock is wrong, the immediate temptation is to adjust the number and move on. A better question is: what happened just before the record stopped matching the shelf?
