Warehouse management system migration: how to switch without disrupting fulfilment

What should you prepare for a warehouse management system migration?

Start with the work as it happens today. Map the path from an order entering your system through allocation, picking, packing, label creation, dispatch and stock adjustment. Include exceptions such as backorders, damaged items, split shipments, returns, bundles and urgent orders.

For each step, record who owns it, which system supplies the information and what happens when the normal process fails. This exposes hidden workarounds before they become migration surprises.

  • Define the migration scope: Decide which products, locations, stock balances, open orders, suppliers, users and historical records need to move.

  • Avoid switching near peak: Leave enough quiet trading time to test, fix issues and let the team practise before your busiest period.
  • Start small: Try one location, product group, client or shift first. It should reflect normal work, without putting every order at risk.
  • Check both systems: For an agreed period, compare order counts, item quantities, stock movements and dispatch status in the old and new systems.

What data should you check before switching?

A new WMS can organise the data you give it, but it cannot automatically fix duplicate SKUs, unclear locations or the wrong stock balance. Clean this up before you move, then check it again after import.

  • Unique SKUs, barcodes, product names, units of measure and bundle components.
  • Warehouse, zone, aisle, shelf and bin identifiers, including locations no longer in use.
  • Available, allocated, quarantined, damaged and inbound stock quantities.
  • Open orders, backorders, returns, purchase orders and stock transfers that will still be active when you switch.
  • User roles, permissions, packing rules, printer settings and carrier service mappings.

Finish with a physical count, or a cycle count of the area you are testing. Compare the original total, imported total and shelf count. Investigate any difference before you switch.

How should teams train before switching?

Train people in the work they perform, not in every screen the platform offers. Pickers should practise finding, scanning and confirming items. Packers should practise exceptions, split orders and label steps. Supervisors should know how to release work, correct errors and check progress.

  • Use real scenarios: Include a normal order, a missing item, a barcode mismatch, a split shipment and a return.
  • Nominate floor champions: Give each shift someone who can answer questions and escalate genuine system problems during the first days.
  • Keep instructions at the workstation: Short role-based checklists are easier to use under pressure than a long implementation manual.

Run practice close enough to the switch that the steps stay fresh. After launch, collect the questions your team keeps asking and turn the answers into better instructions.
